Q1: What is the goal?

State it in one sentence. Not ‘improve our content process’ but ‘produce a first draft of our weekly newsletter, sourced and formatted, ready for human review, by 8am Thursday.’ Specificity is the difference between a functional agent and an expensive confusion generator.

Q2: What tools does it need access to?

An agent is only as capable as its toolset. List every external system the agent needs to query or act upon: email, calendar, CRM, search, database, file system, API endpoints. Then ask: which of these is it actually authorised to touch?

Q3: Where are the human checkpoints?

Design these before you design anything else. Every agentic workflow should have at least one point where a human reviews before consequential action. The riskier the action, the earlier the checkpoint.

So here's the map. Seven stages. No hype, no reassurance — just the actual shape of how we got here.

The Part Everyone Gets Wrong

Here's what the panic misses.

This didn't arrive suddenly. It built — slowly, then all at once — over decades. And at every single stage, the same cycle played out: alarm, adaptation, normalisation. The calculator was going to destroy mathematical education. The internet was going to destroy attention spans. Social media was going to destroy democracy.

Some of those concerns were valid. The world changed. People adapted. The coffee got stronger and everyone kept going.

What's different now is the pace of the transitions. Stages that used to take a generation are compressing into years. That's the legitimate concern — not that AI exists, but that the runway for institutional adaptation may be shorter than we'd like.

Worth paying attention to. Worth understanding clearly. Worth not catastrophising about before you've finished your first cup.
